About this event

  • Event lasts 2 days 9 hours

Objective: Define The Foreman Role by teaching effective leadership skills; Communication skills, And Time/Workflow Management Skills, your Foreman will attend the following classes over these 3 days.

DAY 1

  • The Story: How to properly evaluate and interpret the customer’s concerns as well as properly document the technician's findings, recommendations, notes and proper additions such as maintenance with repair building in higher profitability. Additionally how to teach and lead technicians in doing this efficiently and properly
  • The Inspection: How to properly and efficiently perform and teach the process of a “Five Part” inspection to properly identify a customer’s and vehicles needs. Along with defining the purpose of performing these inspections to keep customers safe and their vehicles on the road.
  • KPI analysis: In this class we will discuss the necessary KPI’s to evaluate your team's performance, identify areas of concern and build a training program or plan to more efficiently achieve a better, more productive team. We will be discussing the importance of Technician quote and Close ratio among other important KPIs
  • Technician Assessment: How to test and assess your technician's “actual” ability, efficiency and capacity using not only KPI’s but certification testing, inspections and periodic reviews to build a “Success plan” for each individual technician currently employed. Analyze your current team and develop an overall training plan or hiring plan.
  • ABC's of work classification: In this class we will be discussing how to determine what types of jobs are advanced, intermediate and basic so we can give the work to the appropriate tech for better production and fewer issues.
  • Workflow management: To build upon the principles of our “ABC’s of work classification, in this class we dig deeper to combine the information we’ve covered in the previous 2 classes. Simply put we teach the principle of “Ability NOT availability” and discuss scenarios of what happens when we ignore that golden rule. Additionally we teach the participant how to coach their team to organize their time efficiently by planning their days by the operations needed.
  • Shop Capacity and setting realistic goals : In this class and workshop, we discuss how to determine your shop's capacity. How many hours it should be producing minimum and discussing how to push your team to meet and exceed capacity. We will also be discussing how to set realistic goals along the way and how to award your team and celebrate wins.

Day 2

  • Leadership: In this class we will be exploring the qualities and actions of a leader. How to have and build a quality relationship with the FOH manager and team. How to build respect and culture for yourself and your team. Guiding technicians through asking questions and guiding them through a diagnostic process and providing support through resources to avoid “Daddy Syndrome.” We also empower the student to be a leader not a manger.
  • Interviewing: In this workshop we will be discussing our previous class on tech and team analysis to help the student to determine the shop's needs. We cover proper interviewing techniques and perform mock interviews. We will guide the Foreman on how to find a good fit for the team.
  • Technician retention: Technician retention begins at the interview, drawing from the previous class we work on developing a retention plan for each technician. In this workshop we determine the shop's average technician “life cycle” and take an honest look at the team’s environment, culture, training program and leadership. We will help determine the best path to retention for each individual shop. For shops who have a longer “life cycle” you will learn valuable maintenance tools and how to indicate/ avoid retention problems
  • Dealing With Difficult Situations: This discussion is centered on how to have difficult discussions including write ups with employees, advisors, managers and customers. We touch on dispute resolution and mediation techniques to help de-escalate situations and find solutions. Also about holding people accountable and how to handle group announcements after particular incidents. I.e. employee termination etc.
  • Building Teams/Strengths and Weakness: Using the data that we sourced from our previous day’s classes, we talk about building teams in your shop. Who to put next to who to help increase productivity and efficiency. We discuss what not to do when building teams, I.e. burning out an A tech by putting the wrong person beside them. We will also discuss “Battle Mode” and how to organize your players to complete as many tasks successfully as possible. We aim for proper process and accuracy here, not triage.
  • Building A Training Program: As a prerequisite for this workshop you must have your technicians take our assessment test. We will walk the participant on how to build a complete training program for each individual technician. It will concentrate on training materials not only in Tech Fix but also outside of our program. We will help the foreman to build training goals and “Check ins” on the technicians progress. We will discuss identifying real time “learning moments” and celebrating as part of the training process.
  • Failing to meet goals + Analysis & Action plan: What happens when an employee or the team fails to reach a goal. In this discussion we explore how to analyze the failure, identify the causes and discover the opportunities that arise. This class will also cover how to regroup and motivate your team and individuals to achieve success with new goals
  • Downloading your training to the staff: In this workshop each student will build an implementation plan including a timeline and how to communicate to the entire staff as well as each individual on the team. The importance of this workshop in this course is unparalleled. Industry leaders will help the student with this plan and discuss possible resistance and problems that might be encountered.

Day 3

  • Certification Test: Each class will produce vital information the student will need to retain. This certification test will determine the success of the students' participation. This course IS difficult! It will change how you as a Foreman run your shop and grow your team. You will be investing in your technicians and helping them grow in their careers and in their personal lives. We take this very seriously at Tech Fix. This test is proof that you understand how to run a shop to a T.
  • Wrapping up the Course: Each participant will give a 5 minute talk to the group on:

Goal Setting

Self Development

Mock weekly meeting

Delivering bad news

  • Certificate Ceremony
  • Final Thoughts on “Being a Foreman”
